ARD transcoding project
Context
Video transcoding within ARD means several broadcasters with different encoder setups, target formats and processes need to reach a shared solution without tearing down existing workflows.
Problem
Pure technology projects in multi-broadcaster constellations rarely fail because of technology. They fail because of coordination paths, different time horizons and tendering processes.
Constraints
Several ARD broadcasters with independent decision paths, public tendering rules, existing encoder infrastructure and a fixed time frame with external deadlines.
Process
I consolidated requirements from participating broadcasters, prepared the tendering process and took over steering: regular alignment rounds between technical teams, clear escalation paths and consistent tracking of open points.
Solution
A clean tendering and implementation process that brought all participating broadcasters along.
Results
The initiative was completed within the defined time frame. Concrete metrics are not public.
Learnings
Tendering processes in public broadcasting are not a side issue. They are the actual project path. Treat them as an annoying formality and you lose months.
